The problem

Espace Territoires is the strategic tool of Citeo's 3R vision: local authorities and businesses declare their operations there to receive support, and account managers process them in the back office. But the journeys were heavy, field data entry (Daxium) laborious, and user and entity management relied on Salesforce, critical and inflexible. Every declaration was paid for twice: on the user side, and in the back office.

The method

01 A dedicated journey for operators (OPC / OPR)

An MVP approach for private collection and reuse operators: scoping with business teams, wireframes translating the fundamental interaction flows, a design system audit to optimize or create the needed components. Regular workshops with developers from the first iterations, then a phase of unmoderated testing with business teams to refine wording before production.

02 Field data with Daxium

In-depth exploration of the characterization tool: interviews on daily usage (long processes, heavy steps, unintuitive interfaces) cross-referenced with a quantitative survey to substantiate usage patterns. Findings presented to the Value Leaders, prioritization with a MoSCoW matrix: the improvement roadmap becomes factual.

03 Redesign user and entity management

Migrating critical functionality out of Salesforce into more adaptable internal systems. Extended discovery across about ten Citeo products, synthesized into “Product Personas”; centralized data architecture and a tailored governance model built with back-end architects. One week of guerrilla testing, prototypes in users' hands, to adjust in real time before launch.

The outcome

Ten minutes saved per declaration, thirty on internal validation, an OCR integrated into the validation journey. Along the way, the Figma file organization was reworked, and the access redesign and the Daxium workstream keep moving forward in stages. Like any product, it remains iterative: evolutions are closely tracked and quantified, to pivot or not, and iterate.
