At Citeo, the eco-organization behind packaging recycling: aligning product, design and data to create a “one team” effect, with AI as a pragmatic lever, never a gimmick.
In 2024, the picture is clear: heavy user journeys, squads struggling to collaborate (high volume of feedback loops, complex coordination between PO, QA, devs and designers), and underused data and AI. The product is solid, the team is misaligned. The goal fits in one sentence, simple to state, hard to achieve: one vision, one aligned team, tools to decide better and ship faster.
Reorganizing Figma files and team rituals: communication becomes smooth, feedback systematically documented, traceable, transparent. Developers involved from discovery, shared UI components audited and adapted with front-end devs. The Digital Factory's design system converges with Citeo's, and Storybook becomes the common language.
User interviews to understand real usage and prioritize product evolutions. A writing culture installed: every decision documented, a shared memory for PMs, devs and QA. The roadmap now includes discovery and research phases, a more mature, user-centered product approach.
Migration of analytics (quantitative) and feedback (qualitative) tools, Piano Analytics and Screeb, to feed the roadmap continuously. On the AI side: best practices shared with product teams, tools evaluated and documented against the CIO office's security requirements (Copilot, Notion AI, Figma Make), automations implemented in internal tools.
Two days saved per release, feedback loops shortened by a full week, team satisfaction up from 5/10 to 8/10. The “one team” effect was built collectively and over time: the writing culture took several months to become a team reflex.
